The context
The Company Real Estate launched in 2025 as a new independent brokerage in a market crowded with established franchises and a national tech player. A new brand competing against 40-year incumbents needed more than a logo, it needed a complete strategic identity and the operating rules to keep it consistent as the team grew.
What I built
A comprehensive brand architecture and strategy guide serving as the brokerage’s single source of truth:
- Brand foundation — mission, vision, and five core values, each defined behaviorally with an explicit “what we give up” trade-off so the values cost something rather than decorate a wall
- Positioning strategy — a positioning statement and value proposition built around the one claim no franchise rival could match: locally owned, locally lived
- Competitive landscape analysis — profiles of five competing brokerages using current market data, culminating in a SWOT and strategic recommendations spanning SEO, neighborhood defense, and market timing
- Audience architecture — four segments translated into personas, each with their primary objection identified and answered
- Messaging framework — three content pillars with proof points, sample hooks, and a message-to-audience matrix mapping which pillar leads for which segment
- Voice and governance system — personality traits, brand archetype, on-brand/off-brand language tables, a word bank, visual identity standards, and brand guardrails separating what must hold from what can evolve
The thinking
A branded-house model concentrates every marketing dollar into one brand asset, the right call for a young brokerage building recognition. Every element ladders to a single strategic insight: in a market where competitors are either corporate franchises or agent-centric brands, the own-able position is the Vallejo brokerage.
